A 50-year-old surf shop becomes a top-performing Amazon brand.
Cowell's Surf Shop is a Santa Cruz institution. Founded in 1972, located steps from the original Cowell's Beach surf break, the shop has been outfitting surfers for two generations. Their reputation in the local market was bulletproof. Their digital presence — non-existent.
In late 2019, Cowell's leadership made a strategic call: they wanted Amazon, but they didn't want to build it themselves. They needed someone who would treat the brand with the seriousness it deserved while handling every operational detail — listings, ads, inventory, returns, customer service, the entire P&L.
They chose PRS in early 2020. The engagement model: 3P Full Distribution. We invest the inventory. We become their exclusive Amazon seller. They keep doing what they do best.
The challenge
Three problems showed up immediately. First, Cowell's had no Amazon catalog. Not a single ASIN. The first month was building from zero — UPC assignment, product photography, listing copy, A+ content, brand store, every detail.
Second, the surf category on Amazon is dominated by oversized SKUs that punish FBA economics. Surfboards, longboards, foam tops — high cube, low velocity, high storage cost. Standard FBA logic doesn't work.
Third, there was no brand awareness on Amazon. Cowell's was famous in Santa Cruz and unknown to a buyer in Ohio searching "soft top surfboard." Establishing search authority would be a year-long project.
The approach
Catalog architecture first. We started with the SKUs that had the cleanest FBA economics — surf accessories, wax, fins, leashes, traction pads. These could ship FBA at sustainable margin and would build sales velocity for the brand store. Boards came later, routed through FBM or partner 3PL.
Listing build, in-house. We shot every product. We wrote every listing. Backend keywords mapped to intent clusters across the surf category. A+ content telling the Cowell's story — 50 years on the same beach, three generations of surfers in the family.
Ad strategy, sequenced. Phase one: Sponsored Products on accessories to build sales velocity. Phase two: Sponsored Brand campaigns on category keywords to establish brand presence. Phase three: DSP retargeting to convert window-shoppers. We didn't run all three at once — we sequenced spend behind sales velocity.
Brand protection from day one. Authorized reseller agreement signed. Brand Registry enrolled. We didn't have a reseller problem yet — we set up the infrastructure before we did.
The results
By month four, the catalog was live with 47 ASINs. By month seven, three SKUs were holding page-one rank on category keywords. By month twelve, total Amazon revenue closed at $200K — profitable, with positive contribution margin on every advertised SKU.
More importantly, the foundation was in place to compound. Year two grew faster than year one. Year three faster again. Five years in, Cowell's Amazon channel is a meaningful contributor to the overall business — without distracting any of the team in Santa Cruz from the storefront, the surf school, or the lessons that made the shop what it is.
