Executive Summary

TRISWIM entered its partnership with Prime Retail Solution (PRS) as an established Amazon brand with proven demand across its core adult, Kids, and swim-care lines. In January 2022, PRS became the brand's exclusive third-party seller, assuming the channel from the prior operator through a phased transition.

PRS was not asked to generate demand from nothing. The mandate was to convert that existing demand into a sophisticated, data-driven growth engine: protect availability through a complex channel transition, strengthen catalog architecture and product pages, develop higher-value packs and routine-based bundles, acquire new customers efficiently, and build a recurring-revenue engine through Subscribe & Save.

The results show what that operating model has produced. TRISWIM sold 94,500 units across all of 2021. By the end of July 2026, the business had already delivered 73,893 units — 78% of that entire annual total in just seven months, with the peak selling window still active. The 2026 swim season has also materially outpaced 2025: June sales reached $431,757.77, up 34.4% year over year, on 36.6% higher unit volume and 38.5% higher organic sales.

Across four and a half years, PRS has built a channel that combines seasonal scale with a genuine repeat-purchase model — one that improves the shopping experience, converts more organic demand, attracts new households, increases basket value, and creates a clear path from first purchase to replenishment.

Context & Background

The Brand

TRISWIM is a swimmer-focused hair and skin-care brand designed for customers exposed to chlorine, salt water, and sun. Its catalog spans chlorine-removal shampoos and conditioners, body wash, lotion, a Kids line, larger replenishment formats, and complete swim-care routines.

The Opportunity

Historical brand correspondence confirms TRISWIM already had meaningful demand on Amazon before PRS assumed the exclusive 3P role. The opportunity was to make the channel more strategic: pair dependable operational execution with stronger catalog development, sharper use of customer-behavior data, advertising discipline, and a repeatable retention model.

The Challenges

Complex channel and FBA transition — preserving Prime availability and sales momentum while the prior reseller's inventory was depleted.

Seasonal inventory risk — demand accelerates sharply during swim season, making stock continuity essential to revenue capture and customer experience.

Limited operating visibility — the brand needed clear reporting connecting sales, inventory, marketing activity, and account performance.

Marketplace and pricing control — maintaining pricing discipline and addressing unauthorized sellers to protect brand equity.

An underdeveloped catalog-growth roadmap — the business needed a more proactive approach to value sizes, Kids products, bundle architecture, listing quality, and future product opportunities.

The PRS Mandate

Complete the transition without disruption, create a reliable operating cadence, improve discovery and conversion, use customer behavior to guide catalog decisions, and increase the share of customers who return through repeat purchase and Subscribe & Save.

The Pre-PRS Baseline

Verified 2021 unit data provides the most reliable like-for-like measure of underlying Amazon demand and seasonal scale.

In 2021, TRISWIM generated 94,500 units over an entire year. In the first seven months of 2026 alone, it had already generated 73,893 units, with the swim-season selling window still active — evidence of a materially higher unit velocity operating alongside a larger catalog, stronger customer acquisition, and a meaningful recurring-revenue layer.

The Strategy

1. Operational Foundation

PRS established a controlled 3P operating foundation during the phased FBA and Prime transition. The immediate priority was continuity: maintain in-stock performance, coordinate inventory movement, preserve the customer experience, and build the reporting cadence needed to make faster commercial decisions.

That discipline remains essential in a seasonal category. Inventory planning, pricing control, catalog readiness, and advertising support are now managed as one system, so the brand captures peak demand rather than losing it to stockouts or fragmented execution.

2. Catalog & PDP Optimization

PRS treats catalog work as a growth lever. The team improved listing content across the portfolio, corrected catalog architecture and variation families, strengthened the Brand Story, and developed Premium A+ content designed to make the swimmer-first proposition clearer and more persuasive.

These improvements create a cleaner purchase journey: customers understand product benefits quickly, navigate related formats and routines more easily, and select the right replenishment or bundle option with greater confidence.

3. Full-Funnel Advertising

PRS structures TRISWIM's advertising around campaign objective: category discovery (broad and discovery-match Sponsored Products) introduces the brand to swimmers searching by need rather than name, high-intent conversion campaigns (exact-match) capture shoppers who already know what they want, product targeting places TRISWIM in front of competitor and complementary listings, Sponsored Brands campaigns build awareness and pull in new households through headline and video placements, audience campaigns informed by Amazon Marketing Cloud re-engage high-value segments identified as under-served or ready to convert, and a smaller layer of branded campaigns protects the brand's own search terms.

LIFETIME ADVERTISING PERFORMANCE (THROUGH EXPORT PERIOD)

MetricResult
Impressions / Clicks88.37M / 343,488 (0.39% CTR)
Spend / CPC$629,514.74 at $1.83 CPC
Attributed sales / Orders$3,503,482.09 from 107,318 orders
ACOS / ROAS17.97% / 5.57x
New-to-brand orders / sales13,924 orders / $409,781.18

That performance reflects a few clear patterns across the portfolio:

Category-discovery campaigns are the brand's real growth engine. Built on broad and discovery-match keywords, they convert high volumes of clicks into strong order counts at a healthy 6–7x ROAS — evidence that non-branded search is pulling real, profitable volume, not just impressions.

Sponsored Brands campaigns carry the heaviest new-to-brand load. Across the portfolio, these headline and video placements convert roughly 55–70% of their orders from first-time TRISWIM buyers — meaningfully above the brand's overall average — confirming that awareness-building formats are doing the acquisition work other formats can't.

High-intent conversion and product-targeting campaigns round out the funnel, capturing shoppers who are already comparing options or browsing competitor and complementary listings, and converting them at efficient CPCs.

Branded-defense campaigns remain a small, efficient piece of the mix — protecting the brand's own name at strong ROAS — but they're a maintenance layer, not the growth story.

This structure is deliberate: high-intent and discovery campaigns fund efficient, repeatable revenue, while Sponsored Brands and audience campaigns are underwritten to acquire the next cohort of customers — who are then retained through optimized PDPs, logical bundles, and Subscribe & Save.

Amazon Marketing Cloud: Precision Audience Targeting

Beyond keyword and category-based campaigns, PRS uses Amazon Marketing Cloud (AMC) to build audiences directly from TRISWIM's first-party purchase and browse signals — reaching shoppers keyword targeting alone can't identify: past visitors who never converted, customers who behave like they're due to upgrade or replenish, and audiences that look like the brand's best new-to-brand buyers but haven't purchased yet.

AMC-INFORMED CAMPAIGN PERFORMANCE (SINCE LAUNCH)

$240.6Kin sales from 8,263 orders
3.86xROAS on $62,375.54 spend
33AMC-informed campaigns live

AMC-sourced video campaigns dramatically outperform the brand's overall new-to-brand rate. Where NTB tracking is available, these campaigns convert 51–100% of their orders from first-time buyers — well above the roughly 13% new-to-brand share the brand sees across advertising as a whole — confirming that AMC's “new-to-brand” and “ready-to-upgrade” audience segments are finding genuinely incremental customers, not just re-targeting existing ones.

“Missed opportunity” and “under-served” audiences are being converted into paid demand. These campaigns target shoppers AMC identifies as having shown intent — detail-page views, brand searches, or Subscribe & Save-adjacent behavior — without yet purchasing, turning previously invisible drop-off into measurable sales.

The approach is deliberately segmented, not blanket. Separate campaigns exist for Kids-specific AMC audiences, seasonal off-peak exposure, and defensive ASIN-level retargeting — letting PRS tune bids and creative to each audience's actual behavior rather than treating all AMC traffic the same way.

This is still an early, fast-growing layer of the advertising program relative to the brand's core Sponsored Products and Sponsored Brands activity, but it represents the next stage of full-funnel sophistication: using the brand's own purchase data, not just search terms, to find the customers most likely to convert next.

The Conversion Path — June 2026

Conversion-path reporting shows a connected media journey rather than a single-channel purchase model. Sponsored Brands display and video introduce the brand; Sponsored Products captures high-intent shoppers; optimized PDPs complete the purchase; and Subscribe & Save creates the retention path.

Discovery: Sponsored Brands display and video introduce TRISWIM to swimmers and families seeking chlorine-removal and swim-care solutions.

Consideration: Sponsored Products captures shoppers actively comparing high-intent products.

Conversion: Premium A+ content, clear benefits, accurate imagery, and strong reviews turn qualified traffic into orders.

Retention: Subscribe & Save messaging and controlled enrollment incentives convert first purchases into recurring customer value.

4. Pack Sizes & Bundles

PRS used Amazon Market Basket Analysis to identify products frequently purchased together and translate those behaviors into larger-format and multi-product offers. The strategic value lies not in any single SKU but in the framework itself: build the basket around real customer routines, increase convenience and perceived value, and create stronger replenishment candidates.

The performance of these offers validates a market-basket-led approach to catalog expansion — serving complete routines, improving basket economics, and presenting subscription-ready formats to frequent swimmers and families.

5. Catalog Expansion

Catalog expansion is managed as an evidence-led program. Before scaling any opportunity, PRS evaluates customer needs, search demand, competitive whitespace, product format, inventory readiness, listing content, advertising support, early conversion, and repeat-purchase potential.

This approach has expanded the Kids and value-size architecture while building a disciplined roadmap for additional swim-care occasions — moving product development beyond isolated launches toward a connected portfolio that serves the swimmer before, during, and after time in the water.

6. Subscribe & Save: A Recurring-Revenue Engine

TRISWIM is naturally suited to replenishment, and PRS has made Subscribe & Save a central commercial lever — combining the right subscription-eligible products, subscription-forward PDP messaging, inventory discipline, and controlled first-purchase incentives.

Prior to PRS's engagement, there was no dedicated Subscribe & Save coupon strategy. PRS introduced controlled first-purchase incentives to lower the barrier to enrollment: 67.03% of July subscriptions were linked to coupon usage.

In June 2026 alone, Subscribe & Save generated $54,227.81 in sales from 4,516 active subscriptions. The objective is straightforward: acquire the right customer, deliver a strong product experience, and make the next purchase effortless.

The Results: Before vs. After

Higher Unit Velocity at Seasonal Scale

TRISWIM's 2026 unit velocity is materially above the pre-PRS baseline. The brand averaged 7,875 units per month in 2021; from January through July 2026 it averaged 10,556 units per month — a 34.0% increase. More notably, the 2026 business had already delivered 73,893 units in seven months, equal to 78% of the 94,500 units delivered across all of 2021: clear evidence of a larger, more capable operating system moving through its seasonal peak.

The 2026 Swim Season Outperformed the 2025 Peak

June 2026 outperformed June 2025 across every core sales metric — stronger organic demand, higher unit volume, and a larger new-customer cohort.

New-Customer Acquisition and Organic Strength

In June 2026, TRISWIM acquired 9,143 new-to-brand customers, generating $289,059 in new-to-brand sales across 9,950 new-to-brand orders — an acquisition engine that fuels future retention, bundle attachment, and subscription enrollment.

The demand mix matters as much as the total: of June's $431,757.77 in sales, $340,222.26 was organic and $91,425.56 came from Sponsored Products. Advertising is expanding discovery and accelerating conversion while the catalog retains substantial organic strength.

Key Wins & Highlights

A controlled transition into a strategic channel. PRS turned a complex reseller handoff into a disciplined operating system for inventory, reporting, catalog management, advertising, and subscription growth.

Seasonal scale with stronger unit velocity. Seven months of 2026 volume reached 78% of 2021's entire annual total, with monthly unit velocity up 34.0% versus the pre-PRS baseline.

A stronger 2026 peak season. June sales grew 34.4%, units grew 36.6%, and organic sales grew 38.5% versus June 2025.

A meaningful recurring-revenue layer. Active subscriptions grew 66.3% year over year to 5,017, with July subscription sales reaching $47,799.89.

A data-led bundle and pack-size framework. Market Basket Analysis now guides value-size, set, and routine-bundle decisions, producing measurable growth across the expanded portfolio.

A measurable acquisition engine. June's 9,143 new-to-brand customers create a substantial pool for repeat purchase and Subscribe & Save conversion.

A season ahead of the last. The 2026 swim season has already outperformed the 2025 peak by 34.4% in sales. Organic sales grew even faster, at 38.5% — a sign that the catalog and brand presence are becoming more productive alongside paid acquisition, not more dependent on it.

Strategic Opportunities & Next Steps

Convert the 2026 New-Customer Cohort

The highest-value near-term opportunity is increasing the share of new customers who become repeat and Subscribe & Save buyers. Priorities: subscription-first PDP messaging, targeted first-purchase incentives, bundle recommendations, and inventory coverage for the strongest replenishment products.

Continue Scaling Pack and Bundle Architecture

Market Basket Analysis should continue to identify the next highest-confidence pairing and value-size opportunity, with each concept evaluated against customer need, margin, inventory capacity, conversion, and subscription fit before launch.

Formalize the Launch Scorecard

Future launches should follow a consistent scorecard: customer problem solved, keyword and competitive evidence, listing readiness, inventory plan, advertising plan, early sales velocity, conversion, repeat potential, and bundle-attachment rate.

Measure Content Impact

As PDP improvements publish, measure conversion rate, unit-session percentage, return rate, subscription enrollment, and basket attachment before and after each change — extending the Premium A+ standard across the highest-traffic products and quantifying its commercial impact.

Protect Profitability While Scaling

Growth should stay linked to SKU-level contribution margin, promotion guardrails, return reasons, advertising efficiency, and inventory planning — keeping scale durable through the season and beyond it.

Conclusion

TRISWIM brought established Amazon demand into the PRS partnership. PRS's value has been converting that foundation into a more intentional, scalable, and repeatable growth engine.

Since the January 2022 engagement, PRS has built the operational foundation, stronger catalog architecture, full-funnel acquisition model, market-basket-led bundle strategy, and growing Subscribe & Save layer required for sustained Amazon growth. The result: higher monthly unit velocity, a 2026 peak season materially ahead of 2025, stronger organic demand, expanding new-customer acquisition, and a recurring-revenue engine that continues to gain momentum.
